We are going to hit MK 3 days and take it at a relaxing pace that 3rd day, do EPCOT at least twice, see Fantasmic, and ride the monorail for fun at least once too, so would this work?

POR bus to MK
in MK for a while, probably just to shop Main Street and see the characters at the front
MK monorail to EPCOT
walk through EPCOT and do whatever strikes us and we have time for
walk out International Gateway
tour Beach Club/SAB (I know we can't swim, I want my husband to see it and be convinced that he wants to stay their next time), maybe grab a snack
boat to HS, see Fantasmic

What time would we have to leave the BC dock to get in line in time for Fantasmic?

What would be the easiest and most relaxing way to get back to POR? Do boats go to DTD from HS? We could then take a boat from DTD back to POR.
We don't mind it taking a long time if it means we are not in the crowd crush at the buses when HS closes. We will have 2 adults, a 4 year and a stroller.
 
The best way is just to take the direct bus. There are no boats between DHS and DTD - they're on completely different bodies of water.

If you really want to throw DTD into the equation, you could walk or take the boat to one of the Epcot Area resorts, take the bus to DTD, and then take the boat to POR. Be prepared, though - bus service between resorts (especially deluxe resorts) and DTD is less than optimal. I generally like the WDW bus system, but I would only use DTD as a transfer point if it was my only option.

You're planning an awful lot for one day...especially with a youngster. You are going to want to spend a few hours in MK, at least I imagine you will, on that third day. Then, you take the monorail over to the TTC..use the express line..takes much less time. Transfer to the Epcot line....all that should take under an hour, maybe 40 mins total. Ride to Epcot, about 15 mins. Then wander around Epcot for a bit. Exit via the Gateway, walk to BC..that takes about 8 mins to make the walk to BC. I would be out at the YC/BC dock no less than 90 mins before Fantasmic! starts. No way of telling how long you will have to wait for the boat..they come every 20/25 mins (could be less time if they are running more than one boat per route), then into DHS and over to the theatre area....takes about 15 or so mins. THen, there is no way of knowing how long the line will be. It usually takes us about an hour, total time after getting in line. That includes wait time once seated as well.

Then, you have a few options for leaving DHS. There are no boats going to DTD from there. The boats at DHS go only to S/D/YC/BC/BW and Epcot. IF you are trying to avoid the crowds, you might want to just walk back to BW, via the sidewalk that runs beside the canal and then take the bus to DTD and then the boat to POR. If you want to go to POR directly, you can take the bus there from DHS but you will have lots of company.
 
We are trying to avoid any and all buses after Fantasmic, even if that means we go the long way around something or get home later. Maybe we will walk from HS to the Boardwalk area and take that to DTD. or mybe we will get a cab from HS.

And we will prob only be in MK 2-3 hours, we already will have done 2 open to close days by then.

That may be the only way to avoid the DHS closing rush.

Bear in the mind that buses from DTD to the resorts run until 2 a.m., but the last boat leaves at 11:30 p.m.

The official taxi stand at DHS is out beyond bus load zone 14. Watch out for shady independents that may try to snag you in the handicapped lot.
