Expert Strategy for short trip

My Daughter and I are planning a short trip in November for the lights and for a little resort time (No parks) She has 2 small kids at home so I am to find time to enjoy without being away too long. Do you still have to allow 3 hrs. back to the airport if taking the new Mears transport? I am thinking about the lights, maybe a carriage ride at Ft. Wilderness and the Tree walk at Disney Springs but wondering if getting there on a Monday and leaving on a Wednesday would not be enough time. All ideas are welcome please. TIA
 
Definitely I would Uber/lyft to save time. Maybe you can get there early Monday and leave late Wednesday to get the most out of your days?
 
Just wanting to go to the different resorts to see how they are decorated and the tree walk at Disney Springs and enjoy some pool time during the day. I heard that Fort Wilderness is decorated nicely too.
