Our plane is scheduled to land at MCO at 2:40pm and I was told that would be more than enough time to get to our hotel and then straight to DHS for the 6:30pm showing of Fantasmic!.

I was just reading the unofficial guide and read a review that complained that AKL had been the last stop and took TWO HOURS to reach from MCO. Is that accurate?

Is there any way we could get to DHS by 5:30pm without renting a car?

From what I've heard, ignoring the freak event, figure 90 minutes max from MCO to your hotel. Figure getting to your hotel by 4:15 the latest. I should think DHS is close enough to all of them to make it there in time. The bigger concern would be a flight delay.
 
Two hours from the time you step off the plane is possible, but highly unlikely. It's usually more like 70 to 90 minutes.
 
The only time it has taken me 85 mins to get from gate to resort was when I was at Pop..usually the first stop, with AKL before it...but that one time, Pop was stop number 3, and each of the other two stops, AKL and CBR (or CSR..can't remember which) had a lot of people with a ton of luggage. So, rather than spending 2 mins at each resort, just dropping off and handing off a few pieces of luggage, we spent about 8-10 mins, handing out a ton of luggage. Which added about 15 mins to our time!!!
I would plan on it taking 90 mins..then, when it takes less than that, you'll be thrilled.

If you land, ontime, at 2:40, you can expect to be walking away from the gate at 3:00..landing is wheels down. Takes a bit longer to actually get to the gate and get off the plane!! So, you can expect to get to AKL by 4:15, 4:30 latest. Your room should be read for you, so you can head there, freshen up and be out at the bus stop by 5:15ish. It will be tight though. You should have no trouble being at Fantasmic! but if you have an ADR prior to the show, it may be an issue.

Those of us that go to WDW often, seldom plan anything for about 4-5 hrs after arrival!! The one time I had something planned, my flight was delayed by 3 hrs!! I should have had about 2.5 hrs to get to the function..but I missed it completely by the time I got to my resort!!!
 

My rule of thumb has been 3 hours from the time the plane lands to the time I'm walking through a park entrance. Goofy4Tinks' breakdown of how long each leg will take is pretty much what we've experienced. If you're at the AKL bus stop at 5:15, figure about 30 minutes to wait/ride the bus and you'll be at DHS around 5:45 (or 3 hours after you landed at 2:40).

If you're running late, you can save some time after you've checked into AKL by not going to your room and/or taking a taxi to DHS.

If you land at 2:40, figure that you will be on your way to your resort by 3:15, and arrive at AKL by 4:15, check in and be on your way to DHS. This is best case scenerio.
However, be prepared, even if you get to DHS by 5:30, you might not get to see Fantasmic, I am assuming there is just 1 show the night you are going. If you get to DHS by 5:30, you still have to go through security, the ticket turnstiles and then over to the line to get into Fantasmic. You may not get a seat, most people get in line an hour or more before the show.
