Family of 12 with 8 Adults & 4 kids (3 of which need car seats) from MCO to Encore @ Reunion Resort in Kissimee Jan 14-22, 2023

I have looked at Sunshine Flyer but they do not go to this resort.
Car rental for a mini van will be $1260.00 but not enough seats. A 12 passenger van is a whopping $1825.00 for the same time.

Now I'm thinking we should stay on site at a Value Resort and use their transportation.

That’s really tough because you would probably be looking at 3 “cheap” cars or a minivan and a second. I don’t know how much money you will save, especially if you also have to pay for onsite parking.

Can you move to an on-property resort? You would still need to pay to get to/from the airport but even if cost-wise it is the same as renting it would give you a lot more freedom to not have to always stay together due to transportation issues.
 
Looks like 4 people can stay for about $200/night x3 rooms. If you want 6 the cabins at fort wilderness are $425 and art of animation is $460/night x2 rooms. It’s probably too late to try to book through a DVC member but you might get lucky for part of the trip, if you are interested in a 2BD somewhere else. You could have done 8/4 that way or 3 studios.

What is your budget?
You will need 4 cars.
I'm going with 2 adults, 1 child per family because, with a car seat, only 3 other people can fit in a standard sized vehicle.

Cost to park a car at the parks is $25-30 per vehicle so add $100-120 per day to your costs so that is a cost to factor into in order to stay off-site.

You can get All Stars Movies for about $1625 for the 1/14-1/23 stay for one room.

Then, just get Sunshine Flyer or Mears to do transportation from MCO to WDW for $32/pp (or less for children). Use Disney Transportation so you don't have to worry about car seats (otherwise there is a charge to park at the resort).
 
Offsite = having your own transportation, especially with littles (you say 3 carseats) and in that case more than one car in case your group needs to split.

I would absolutely be looking onsite for that group or at least a Disney Springs hotel.

You have to see the cost of onsite plus MCO transport VS cost of offsite with rental vehicle. Perhaps the cost difference isn't much but I would do that first.

And as someone who has traveled with groups, I will never share lodging again, same hotel is fine but it's always good to have privacy with one's own family during downtime. Disney isn't a stress free trip.
