If I understand this correctly:

Option 1- drive from Poly to Fort Wilderness, park, and then take an internal bus to Pioneer Hall (can you walk to Pioneer Hall, is it more than a mile away?)

Option 2 - take a boat? Would it depart from TTC or would we have to go to first get to MK and then take the boat? How far is the walk from the boat to Pioneer Hall?

Would prefer not to drive, so how easy is the boat strategy?
 
Since you prefer not to drive, get to the MK any way you want. So many choices from the Polynesian...resort monorail or small launch. Or walk to the TTC for the express monorail or large ferry. Once you're at the MK, take the boat to FW. It's a very short walk to to Pioneer Hall.

To return, reverse that route. Or walk to the bus stop at Pioneer Hall and ask if there will be a bus to the TTC. I saw someone post recently that they took a bus from The Hoop to the GF. I imaginne that bus also stopped at the Polynesian.
 
if it still runs, there's also a boat that does a triangle from Ft Wilderness to Wilderness Lodge to the Contemporary (the boat just stays on Bay Lake and doesn't go to MK at all).

It it were me, from the Poly, I'd take the monorail to the Contemporary, walk through the lobby out the back to the marina, and get the boat to Ft. Wilderness. You'll avoid MK crowds that way. On the way back, you should be able to do the same thing, again avoiding MK crowds, and I think it would be quicker too (Ft. Wilderness to the Contemporary, hop on the monorail to the poly). Just make sure you get on the correct boat - don't get on the MK boat.
