Is Christmas week really crowded? We arrive in afternoon. Is it worth going to the park around 4pm? Are the hotel shuttles and ART crowded?

You can bet on it being extremely crowded during this time, as it is the busiest time at the Disneyland Resort.

I can not speak to crowd level, but to anwer you question of is it worth to go. I say "heck yah"
Assuming you are already planning on purchasing a multi day hopper, one more day is only going to be around $10 more per person. So even if all you do is walk down main street, watch the fireworks and get the lay of the land(s), that is so worth $10.
Get all the Oh and Ahwing out the way so in the morning you can go go go.

It will be very busy indeed! But will that keep you from enjoying your time there? I should think not. I love being in a disney park on christmas....soo magical!!! Go and have a great time. I can't speak for ART as I have never used it but my guess is that yes, this will be busy too. But watching the fireworks and then the snow on christmas day...nothing like it!
