Suggestions on getting to and from our cruise

Hello, we have a cruise later this month on the Treasure. We sailed out of Port Canaveral once before and took Disney bus from POR on the way there and rented a car after the cruise because we visited family in the area.

This trip we are doing Universal before the cruise for 4 nights (Cabana Bay Beach Resort). Would it be easiest/cheapest to do an Uber/Lyft? There are 3 of us plus suitcases. I know we could get over to the airport and take the bus as another option, but that feels like a lot to me? Is it worth it?

On the our disembarkation day we have a flight home leaving MCO at 2:59 pm. The airline moved it back from an original noon hour departure, so now I'm not quite sure what do once we get off the ship. Disney bus to MCO and then just hang? Or other transportation options? Open to renting a car and doing something, but not really sure what we could do in that short time frame.
 
One advantage to taking DCL transfers to the port is an earlier PAT and hence Boarding Group.

I've never done an Uber or Lyft to Port Canaveral - I honestly don't know how easy it would be to find a driver willing to pick up the ride since you'd be getting there after the debarkation crowds left meaning they may be stuck driving back to Orlando without a fare.

For a 3pm flight would recommend just being one of the last off at 9/930 and take the Disney bus to the airport Enough to do to pass the time. Other option if you wanted to rent a car early could be Disney Springs or explore the outlets

After pricing out one day car rentals and looking more closely at Lyft, I'm realizing the bus is probably best.

We have early dining, so I assume early breakfast on disembarkation. Has anyone ever been able to get into the later breakfast anyway? Or is the Marceline Market (Disney Treasure) open for breakfast similar to how Cabanas is open but not really advertised on other ships?
 

We did something similar last week, Disney Bus from CBR for Port Canveral. Departure day this past Thursday, we had the late sit down breakfast, off by 830 ish and Away we Go picked us up for MCO. It was about 1030 when we got to the airport, took advantage of the mall/ food court before clearing customs and only being able to eat at Starbucks/ Outback etc once in the terminal area. We dragged out 4 hours with two kids in the shops and eating with still some time before our 145 boarding.

Marceline was open. I will say getting off of the ship with facial recognition was about as easy as I've ever seen it
