how close to check-in will cash rooms be available?

right now we have 3nights at WL hopefully followed by 6nights at BCV (have to call today & tomorrow)
I have WL room on cash, hoping for a discount
IF no discount Id like to switch to 25% disc at the villas - it is only about $25 more than std room

Should the room discounts come out first? or will the 25% villas disc be gone before then?

It depends on member services. When a request for a cash room is made, they look at historical availability for that time and make a determination if they expect the room to be reserved for points or not. I would call MS and see what they say. You do not have to make a deposit, they just do a credit card guarantee. If you cancel 5 days or less, they will charge the card for 1 night.
