We've never been to this, mostly because family members are not interested. I didn't push for it because the narrators that have been there on our 2 Dec trips were not celebrities I was interested in. (The ones I liked were on different dates than our vacation dates.)

This year there were no plans for a WDW Dec trip until they announced Kurt Russell as a narrator. My husband was up for this because of Kurt Russell. I was able to book dining pkgs on 2 different days, different show times. Psyched to go to both. Booked rooms. However, we already had something very important planned, and now will need to postpone that in order to do the trip. We will be extremely upset if Kurt Russell doesn't show up on his scheduled dates after we postponed the other thing.

How often does it happen that narrators are announced, and then changed to someone else? Anyone aware of this? Have experience with this?

I've never heard of them being changed after they've been finalized.

Disney has the disclaimer that the narrators are subject to change without notice. I've just never paid attention to this in the past, so not sure how often it has happened.

They put that on everything just to cover themselves. Like I said, I have never heard of them being changed. However, I just did a quick Google search and it looks like in 2005 there was a change. That's all I could find.

all narrators are paid to do CP, it's not out of the goodness of their heart situation, they are under contract. But, yes, if an emergency arises they could cancel. It has happened once that I know of.
I know that during Star Wars Weekends we got in line very early one morning to meet a certain actor only to be told he would not appear that weekend because his brother had died. I would say 99% of the time the scheduled narrator shows up

In 2006 I booked the CP package for a date that Neil Patrick Harris was scheduled, but his dates later got pushed back to 2 weeks earlier. (I don't know how far in advance the switch was made, though.)
