Has anyone been there and can answer a few questions like--is there a baby swap, are there kids meals, will we be handicapped by not speaking a word of Japanese? Should we go two or three days--we meaning two adults and two children 18 mos. and 13?

At Tokyo Disneyland you shouldn't have any problems if you don't speak Japanese. I was there 1998 and although I do speak some Japanese, I found I didn't use it, CM's spoke to me in english assuming I did't speak Japanese. Most signs in Tokyo Disneyland are posted in both English and Japanese.
A word of advice. When I was there most of the toilets were Japanese squatting style, although they may have been replaced since 1998, but the generally have a couple of "western style" toilets that are rarley used by the Japanese. ( I found i got to jump the line a few times to the empty western style toilet ) The door is usually marked in english "western style) or has a picture.

As for Baby swap I never took notice as I was travelling solo, although the did have a baby station much like California's Disneyland.

Not sure about baby swap. Yes, there are kids' meals. No, you don't need to know Japanese at all.

All toilets we saw in the two parks are US-style (non-squat) now.
