Can you add or change people to your trip?

So, my husband and I have a trip booked for the 1st week of December. Last night he and his DS25 asked about adding him to the trip. His son would pay the price difference. He's never been to WDW and I understand him wanting to go. Later I asked if he would be bringing a friend or girlfriend with him. He said he didn't know since the girl he's seeing is a single, working mom and the relationship is only about 6 months old. He said maybe he'd bring his best friend. Again, I understand his answer.
In 3 weeks I'll be making our ADR's so I do kind of need to know.
Can I add his name to the reservation and also add his best friend (who is like family to us) and if his girlfriend does come, switch from the best friend to her?
Or if the best friend doesn't go can I drop the 4th party altogether without losing the ADR's?
Is there a deadline to make any changes to party size?

In all of my trips I've never had this situation come up.

Please help, my disney planning soul thanks you.

Yes, go to my plans- modify reservation. You go to your party information and click edit. ( I think) you can the party there. It can modified there as you need it.
 
Make the ADRs for the maximum number of people that may be on your trip. You don’t need to give names. You don’t even need a reservation to make ADRs.
When you know your final numbers, try to modify your reservations (don’t cancel). If you can’t because MDE can be glitchy, then ask guest services to make the amendment for you. As long as one person turns up for the reservation, WDW consider it to be honoured, but I think that it is polite to modify, if you are able to.
 
I would definitely reserve the max as you most likely won't find space changing it later.
 

For ADRs - just make them now for the max number of people who may go. It's much easy to reduce than to try to add, or you can simply show up with fewer people with no penalty. You don't need to have anybody extra listed on your reservation yet to make ADRs.

As for adding to the reservation...do you have a package booked? Or a room-only reservation? To add someone to a package, they must have all the same package-parts as the rest of the party (length of stay, tickets, DDP/no DDP, etc.). It's easy to add someone to a room-only reservation. Be aware anyone over age 18 will incur an "additional adult fee" per night. I would wait to add DS and anyone else to your reservation closer to FP+ date and maybe plans will be more solid then.

Thank you so much everyone. I didn't even think about just making ADR'S for 4 and trying to modify them later. ( I agree @Welsh_Dragon its definitely the polite thing to do)

I'll wait until he knows for sure if he's coming and with who.
We have a couple of months before Southwest will be selling flights for December so I don't really need to know now.
They just caused the Disney planning part of my brain to short circuit for a while there, lol
