Buying AP in advance vs. in parks

With two trips planned in the next 12 months and the new Disney AP structure including MM, it saves us a ton of money to buy APs. We've already bought our tickets (as part of a package, through disneyworld.com) for our upcoming December trip. Should/can we upgrade to APs now, or wait until we are in a park on our first day? If we should/can do it now, can we do it online, or do I have to call?

You can only upgrade to APs in person at WDW.
